I just picked up a 425 short block. I've got a set of heads lined up, and have a valley pan and complete factory 2x4 intake (anyone else ever built a whole engine because you found a cool intake?!) I used to remember this info, but it's been a while and I don't know where any of my notes are. Will the timing chain cover, water pump and pulleys from a 364 swap directly over to the 425? I know the 322 water pumps and timing chain housings are different, and I also know the later aluminum pieces can be bolted to a 322. What I don't know is if there is a difference between a '57-up 364, and the later 401/425 engines. Same question for the pulleys. I know the water cross-over is different, and the rocker arms are different as well. '53-'58 were iron 1.5, '59 were iron 1.6, '60-'66 were aluminum 1.6. The heads are the same for 364, 401 and 425. Pretty sure the only major difference is the deck height, which results in needing different intake manifolds and possibly valley covers. Most GM pulleys will all physically bolt up to various engines because the bolt pattern is shared, but lining up is another story.
You can use the 364 timing cover, water pump, and pulleys, but then you always need to use the 364 ones (or mid family), which are a little harder to come by. The 425 water pumps are available at napa, and most parts stores, the 364 is usually harder to find. The timing cover dictates the water pump which half dictates the pulleys, not sure if you'll run into any issues with the crank pulley and spacing. I can check the 364 balancer compared to the 425 though. I think it's easy enough with some spacers if need be.
I used a 425 cover and water pump on my 364 and I had to buy a shim kit to get the pulleys to line up. I think the lower pulley was a 364 and the water pump pulley was a 425
Looks like you have all the info you need.............I know 364/401/425 heads interchange but, I picked up some 425 heads a year or so ago, and they have larger exhaust valves than the 364 heads I have. Might wanna keep that in mind........... Good luck with tha 'Nail build.
Looks like all the info above answers your questions, but just in case this helps here are a couple pictures that show what parts interchange between the 364 and later 401. This has been kicking around the web for a while, but I don't know that it is perfect - doublecheck to be sure. That pic does help, but like I said the Water pump, timing cover, and pulleys kind of go together as a set. Other than that it's helpful.
