Technical Early Bosch Mag issue- need GURU help!!!

I'm working on a ZU-4 Bosch mag that has an issue- the Bakelite commutator bearing on the armature is cracked. I do have an incomplete ZR-4 with a good bearing, but the gears are different sizes. If you look carefully at the (lousy) pics, it looks like the gears have a lock ring that can be unscrewed, but I don't want to break anything! Here are my questions for you gurus:

• Can the gears be removed and swapped?
• Can the commutators be pressed off and switched?
• I do have the broken part from the commutator bearing- can it be glued/reinforced from the back and used safely?
